A global project delivery framework to support a leading manufacturer’s IT transformation

Our client is a leading global manufacturer and supplier, operating in dozens of countries. In 2023, IT leadership initiated a transition from discrete regional IT delivery to a new global operating model. To support this ambitious transformation, our client needed to roll out an end-to-end project delivery framework to align processes and working practices across multiple IT and business functions.

Challenge

Our client wanted the project delivery framework to clearly describe project governance, processes, roles, responsibilities, and ways of working. It had to fully support the new global operating model, as well as aligning to regional requirements and working practices. For a successful rollout, achieving full buy-in across the organisation’s IT functions was critical. So, this programme of work required not just technical and advisory input, but also stakeholder management across a wide range of stakeholders, including IT leadership. What’s more, the clock was ticking, since our client wanted to ensure that the framework was operational by the beginning of the new financial year.

Solution

Reporting into the IT Change Director, we began by reviewing the organisation’s rich bank of existing knowledge and processes across IT, CISO, and procurement. We consolidated the best of these, combined with our independent knowledge, to design a project delivery framework including governance, controls, and deliverables. We created a project playbook to provide an easy-to-read guide, explaining the necessary processes, roles, and responsibilities moving forwards.

To drive momentum, we built a project evaluation and planning tool via SharePoint to pull together inputs from multiple teams across IT. We trained more than sixty users so that the framework & tool could be used while our client considered longer-term options for their portfolio management (PPM) platform. We also designed a brand-new service design & transition framework, working closely with internal teams to ensure that the value of this approach was fully understood. Plus, we defined a ‘to-be’ portfolio process model, providing clear priorities for further improvements that could be implemented during the year ahead.

It was essential to ensure that the overarching framework delivered on priorities and supported working realities across the organisation. So, we facilitated a leadership workshop, giving key stakeholders the opportunity to come together, represent their people, share their knowledge, debate the proposals, test complex scenarios, and ultimately agree their collective buy-in for the framework.

Outcome

Within a few months, we equipped this client with a global delivery project process and playbook. A new service design & transition framework is in place, plus a project tool enabling IT to effectively evaluate and cost change requests in alignment with business objectives.

Most importantly, our client has articulated and rolled out clearly defined capabilities and ways of working to support the new global operating model, ensuring that a key strategic ambition is on track and delivering for the future of the business.
